I’ve not been that concerned about the volume before but I find that I now
want more volume for playing musinc etc.
I’ve tried winding up the PCM settings for the sound on the motherboard but
the sound gets distorted if I go too far and my current speakers are running
at max.
If I want more volume which is the best way to go?
- plug in an extra sound card
- bigger speakers
- something I’ve not thought of

Ultimately you are limited by the quality of the digital->analogue conversion you are getting. Your best, and probably cheapest, bet would be to direct the sound output to an external amplifier. Alternatively, if it is practical for what you want to do, invest in a pair of quality headphones - though of course you mustn’t go mad with those and ruin your hearing, but for a perceived higher volume you won’t get the distortion you would on speakers.
If it’s a desktop then better amplified speakers, not necessarily bigger. Those small two-channel cheapo speakers are just cr*p. An Edifier 2.1 speaker system, for example, is a good price/performance balance IMO. I’m not crazy about loud sound, however

I’m not after massive volumes just something a little louder than what I’m
getting.
One of the little tricks I have is to get the server to play sounds at
random intervals when we’re away on vacation - it’d be nice if the sound of
the barking dog was loud enough to make it believable
